About this Presentation

In this TOCICO Masterclass on Marketing & Sales, Justin Roff-Marsh applies Theory of Constraints thinking to the structure and management of the sales function. Rather than assuming that weak sales performance simply means the market is constrained, Justin asks what resource actually limits the organization's ability to win new business and explores how that resource can be exploited and protected. He adapts Drum-Buffer-Rope to sales, challenges traditional assumptions about salesperson autonomy, commissions, qualification, and opportunity ownership, and introduces a more specialized division of labor in which salespeople focus primarily on selling conversations. The session then expands beyond the sales process itself, reframing customer accounts as sources of future Throughput and positioning Sales and Marketing within a broader growth system that also includes innovation, new product development, and acquisitions.

What Will You Learn

Plane
Justin Roff-Marsh challenges the idea that “the market” is automatically the sales constraint. He asks a more useful TOC question: what resource actually limits the rate at which the organization wins new business? Once that constrained resource is identified, sales can be managed as a system rather than as a collection of independent salespeople.
Justin applies Drum-Buffer-Rope directly to sales. In his model, the salesperson becomes the constrained resource, unreleased opportunities form the upstream inventory, active opportunities are controlled, and a “one out, one in” rule regulates release. The goal is to protect salesperson capacity for the activity that matters most: selling conversations. A major part of the session is about specialization and division of labor.
Justin questions familiar sales “sacred cows” such as salesperson autonomy, commission-based incentives, win-rate optimization, and individual ownership of opportunities. Instead, he proposes an environment where salespeople specialize in persuasion while Customer Service handles transactions, Account Managers manage accounts, Engineering designs solutions, and Marketing generates opportunities.
Justin ultimately reframes Sales and Marketing as only part of a larger growth system. A customer account is treated as a stream of future Throughput—an “annuity”—so growth comes from adding new annuities while revenue comes from exploiting existing ones. This leads to a broader growth system involving Sales, Marketing, New Product Development, and Acquisitions rather than expecting Sales alone to create growth.

Justin Roff-Marsh

For 20 years, Justin Roff-Marsh’s deep thinking and writing on Sales Process Engineering has blazed a trail for others to follow. Justin is the author of The Machine: A Radical Approach to the Design of the Sales Function. (Winner of Gold in the Sales category of the Axiom Business Book Awards.) And he’s the founder of Ballistix—a consultancy with operations in the USA and Australia, delivering engagements worldwide. Although Justin was a science nut as a child (and still is today), he commenced his career in sales. He sold insurance and then progressed to manage a team of 100 salespeople. He then co-founded a firm that sold financial education and quickly discovered that his product lacked the margins required to sustain a typical field-based sales force. He developed his approach to sales process engineering in response to this challenge. Justin’s approach to the sales process is as revolutionary as Deming’s was to manufacturing. He argues passionately that the application of scientific management principles to the sales process is the next great uncharted frontier for industry.
